How Do I Recover a Failed ERP Implementation?
A failed ERP doesn't have to mean starting over. Most underperforming implementations can be rescued with the right diagnosis. Here's how we approach ERP recovery.
The First Step: Don't Panic, Diagnose
An ERP implementation that has gone wrong typically presents in one of three ways: the system went live but nobody uses it (shadow Excel files everywhere), the system went live but produces wrong outputs, or the implementation stalled before go-live. Each has a different recovery path.
The Recovery Diagnostic
Before any remediation work, we conduct a structured diagnostic covering:
- Technical configuration audit: Is the system set up to match the business requirements?
- Data quality assessment: Are master data records (products, customers, suppliers, BOMs) accurate and complete?
- Process-system alignment: Is the business process matching the way the system is configured to work?
- User adoption measurement: What percentage of transactions are genuinely processed in the system vs. on paper?
- Gap analysis: What specific functionality is missing or broken?
Recovery Pathways
Path A: Reconfiguration + Retraining
If the system is fundamentally the right choice but poorly configured and undertrained, this is the path. Reconfigure to match the actual process, clean the data, retrain users with hands-on walkthroughs (not slide decks), and establish a super-user community.
Path B: Process Redesign Then System Alignment
If the system was configured to replicate a broken process, reconfiguring the system alone won't help. First redesign the business process, then align the system to the new process.
Path C: Module-by-Module Recommissioning
If the system was partially implemented and stalled, the recovery approach is to recommission one module at a time, starting with the one that delivers the highest business value (usually inventory or financials).
What This Takes
A genuine ERP recovery requires 3–6 months of focused effort, senior business involvement, and structured project management. It is always faster and cheaper than starting over with a new vendor.
