Why Is My Cash Flow Always Negative Despite Making Profits?

Profit on paper and cash in the bank are two completely different things. If you're profitable but always short of cash, the problem lies in your working capital cycle — and it's fixable.

Profit vs. Cash: The Core Confusion

Profit is an accounting concept. It's recognised when you invoice — but you may not receive the cash for 60, 90, or even 120 days. Meanwhile, you're paying suppliers and wages every month. This timing mismatch is the root cause of the cash squeeze.

The Working Capital Equation

Cash consumed by operations = Receivables + Inventory − Payables. In most Egyptian manufacturing SMEs, this gap is enormous:

  • Receivables: Customers pay in 60–90 days, or demand post-dated cheques with 3–6 month terms.
  • Inventory: Raw material buffers are excessive, or finished goods sit waiting for collection.
  • Payables: Suppliers demand cash on delivery or very short terms, especially in inflationary periods.

Five Actions to Free Up Cash

  1. Shorten collection cycles. Implement a receivables ageing review weekly. Call customers at 30 days, not 90. Offer early payment discounts — even 1% can motivate quick payers.
  2. Reduce inventory levels. Conduct an SKU-by-SKU analysis. Slow-moving raw materials are cash locked in a warehouse. Set maximum stock levels and enforce them.
  3. Extend supplier terms. Renegotiate with key suppliers to achieve 30–45 day terms instead of cash-on-delivery. Your payment reliability is leverage.
  4. Invoice faster. Many factories invoice weekly or monthly. Switch to invoicing on shipment, every shipment.
  5. Eliminate cash leakage. Petty cash, advances to employees, and undocumented expenses are often 3–5% of revenue — a significant cash drain that shows nowhere on the P&L.
